You want one video. But you pay for three or four tools. That is the AI stack tax. It is the total cost of many subscriptions for one job. This guide helps you audit your stack. Then it shows a simpler path.

What is the AI stack tax?

The AI stack tax is more than the monthly bills. Count each cost in the real work:

  • Tool fees and extra use fees.
  • Paid credits or time that went unused.
  • Staff time to run accounts and move files.
  • Checks for facts, rights, and brand fit.
  • Copies of the same asset kept in many tools.
  • Work to leave a tool or move old files.

The list may grow one tool at a time. An audit makes the full list clear.

Why do people end up paying for multiple AI tools?

A stack grows when one tool cannot finish the job. It can also grow when two tools seem to do the same task.

Path 1: Voice and Video Separation

Suppose a team uses ElevenLabs for text-to-speech. Its docs list speech and voice tools. Those tools share one credit plan, but they do not all use credits in the same way.

The same workflow may use HeyGen for avatar video. HeyGen’s credit guide shows its Creator plan at $29 per month with 600 credits. Avatar III uses 3 credits per minute. Avatar IV uses 20. These credits are not the same as ElevenLabs units.

The team now tracks two accounts and two meters for one video.

Path 2: Image and Editing Needs

A team may also use one tool for images and one to edit. Check if each has its own account. Note how each one bills. Log each file handoff.

What roles can appear in an AI tool stack?

Your list may have these four jobs. Do not treat this as a fixed stack:

  • Voice: ElevenLabs for the clone or text-to-speech.
  • Video and lip-sync: HeyGen for the talking head.
  • Images: a separate image tool.
  • Editing: a separate video editor.

One tool may do one job or many. For each tool, record its fee, use limit, owner, and next bill date.

The files travel between them. You export audio from one app. You import it into the next. You download a video. You drop it into the editor. You repeat this for every post.

Measure that file movement as part of the stack rather than treating it as free.

How much does the stack really cost you?

Start with the bills. Then count the work around them.

Do not assume each tool earns its fee each month. Compare paid use with real use.

Do not invent a “typical” stack price. Enter each live fee and use rule. Add staff time, file moves, review, storage, and move-out cost.

Next, track staff time. Log account work, file moves, version checks, failed exports, and review. Add move-out work too. Multiply the hours by the full staff rate.

Why vendor credits cannot be added together

Each vendor defines its own credits. One credit is not a shared unit.

ElevenLabs text-to-speech docs say its products share credits. Text and other jobs still use them in different ways. Credits reset each month. Unused credits may roll over for up to two months under its rules.

HeyGen’s credit guide shows a different system. Avatar III uses 3 credits per minute. Avatar IV uses 20. Translation uses 5 credits per minute. Precision uses 10. These rates are not interchangeable with ElevenLabs units.

You cannot add an ElevenLabs credit to a HeyGen credit. Track each meter on its own row.

How to audit your own AI stack

Use these steps to find cost and overlap.

Step 1: Make a tool inventory

List every AI tool you pay for. Note the monthly cost and the main job it does.

Step 2: Build a job-to-tool overlap matrix

Draw a simple grid. Put your jobs on one side. Put your tools on the other. Mark where two tools do the same job. That is overlap.

Step 3: Calculate your utilization

Use this formula as an illustration: Utilization = (credits used Ă· credits paid for) Ă— 100 A low result shows that much of the paid amount went unused. It does not show whether the tool is worth keeping.

Step 4: Log your handoffs

Track every time you move a file between tools. Count the minutes. Multiply by your hourly rate. That is your handoff cost.

Step 5: Check your renewal calendar

List every renewal date. Note which tools auto-renew. You may be paying for tools you forgot.

Step 6: Assign a rights and security owner

Name who controls each login. Name who checks the terms, rights, and source files.

Step 7: Apply the cancel, keep, or consolidate rule

For each tool, ask four things. Does it do a job you need? Does another tool pass that same test? What will a move cost? Which choice has the lower full cost?
